Seventy more could be handled by AI with a human checking the recommendation before it shipped. Thirty out of 280. That's roughly 11%.

What Decision Architecture Actually Means Now

Before AI, "who" meant humans. Your VP of engineering. Your ops lead. Your customer success manager. You designed the architecture, assigned decisions to the right people, and got out of the way. That was good. That worked.
Now "who" can mean an AI agent.
Not a chatbot you ask questions. Not a copilot that suggests things while you type. An autonomous agent that receives inputs, applies criteria you've defined, makes a decision, and executes it — without a human ever touching it. The founders who are winning right now didn't just add AI tools to their existing workflows. They went back to the architecture itself. They asked: for each decision in our company, what's the right decision-maker? And for the first time, "an AI agent" was a legitimate answer.
That's not delegation. That's architecture.
The 3-Tier Decision Model
After working through this with Priya and a dozen other founders, I've landed on a framework that keeps showing up. Three tiers. Simple to explain, hard to implement — which is usually a sign you're onto something real.
Tier 1: Fully Automated
These are decisions where the inputs are structured, the criteria are clear, the stakes of a wrong call are low, and the pattern repeats constantly. AI handles them end-to-end. No human in the loop.

This is where most of the interesting work happens. Examples:
- Mid-range pricing and custom deals. AI pulls comparable deals, analyzes margins, and recommends terms. A sales lead reviews and approves in 2 minutes instead of building the analysis from zero in 45.
- Feature prioritization. AI aggregates customer feedback, support tickets, usage data, and competitive signals into a ranked recommendation. Product lead reviews it against strategic context the AI can't see.
- Vendor selection. AI runs the RFP analysis, scores proposals against criteria, and surfaces a recommendation. Ops lead makes the final call because vendor relationships have human dimensions that data doesn't capture.
Tier 3: Human-Only
These are the decisions that require genuine strategic judgment, relationship sensitivity, or identity-level thinking. AI doesn't touch them. Not because the technology can't — in some cases it could generate a reasonable answer — but because getting these wrong carries consequences that no algorithm should own.
- Strategic market entry. Should we expand into healthcare? Should we open a European office? Should we build an enterprise tier? These require founder-level judgment about who the company is becoming.
- Key hires and fires. AI can screen resumes. AI cannot tell you whether this person will change the culture of your engineering team for better or worse.
- Partnership and M&A decisions. The data matters, but the relationship dynamics, the trust signals, the reading-the-room-at-dinner-with-the-other-CEO — that's irreducibly human.
- Brand and identity decisions. What do we stand for? What do we refuse to build? Where's the line we won't cross for revenue? These aren't data problems. They're character problems.
Priya's breakdown: 180 decisions moved to Tier 1 (fully automated). 70 to Tier 2 (AI-assisted, human approves). 30 stayed Tier 3 (human-only). Her team went from drowning in 280 decisions per week to focusing their judgment on the 30 that actually need it. Everything else runs on architecture.
Why Most AI Implementation Fails
I need to say something that the AI vendor ecosystem really doesn't want you to hear.
Most "AI implementation" fails. Not because the AI is bad. Because the decision architecture underneath it is broken — or doesn't exist at all.
Here's the pattern I see constantly: a founder reads about AI automation, gets excited, buys three tools, plugs them into existing workflows, and waits for magic. Two months later, the tools are shelfware. The team hates them. Nothing changed. The founder concludes that "AI isn't ready yet" and goes back to doing everything manually.
But the AI was fine. The architecture was the problem.
If every decision in your company was bottlenecked at you before AI, those same decisions will be bottlenecked at you faster after AI. Because AI speeds up the inputs. It generates more options, surfaces more data, produces more recommendations — all of which land on your desk if you haven't built a system that routes them elsewhere. AI doesn't fix bad architecture. It amplifies it.
I watched a founder install an AI sales tool that generated personalized outreach at 10x his previous volume. Great, right? Except every response still routed to him for approval because he'd never defined which responses could go out without his review. So instead of being bottlenecked on writing 20 emails a day, he was bottlenecked on reviewing 200. He was drowning faster.
The fix isn't better AI. The fix is building the decision architecture first.
The AI Escalation Boundary
This is the concept I've been spending the most time on with founders lately, and I think it's the most important design choice in an AI-augmented company.
An escalation boundary is the precise rule that tells an AI agent: stop. You've hit the edge of what you're allowed to decide. Surface this to a human.
Get this wrong in one direction and the AI makes decisions it shouldn't — approving a discount that kills your margins, sending a response that offends a key customer, screening out a candidate who would've been perfect but didn't match the keyword criteria. Get it wrong in the other direction and the AI escalates everything, which means you've built an expensive system that still bottlenecks at a human.
The best escalation boundaries I've seen use four triggers:
Dollar thresholds. Under $10K, the agent decides. Between $10K and $50K, the agent recommends and a human approves. Over $50K, human-only. Clean. Measurable. No ambiguity.
Ambiguity scores. When the AI's confidence in its own recommendation drops below a threshold — say 80% — it escalates. This catches the edge cases where the data is messy or the situation doesn't fit known patterns.
Relationship flags. Any decision involving a top-20 customer, a strategic partner, or a board member gets escalated automatically. Because the cost of getting it wrong isn't measured in dollars. It's measured in trust.
Novelty triggers. If the AI encounters a situation it hasn't seen before — a new type of request, a combination of variables outside its training data, a customer behaving in an unprecedented way — it stops and asks. This is the safety valve that prevents AI from confidently doing the wrong thing in unfamiliar territory.
Priya's Escalation Architecture
Priya's support AI handles 83% of tickets autonomously. But it escalates immediately when: (1) the customer has been flagged as at-risk for churn, (2) the issue involves data privacy or security, (3) the customer's tone shifts negative twice in the same conversation, or (4) the ticket references a competitor by name. Those four rules took her 20 minutes to define. They've prevented an estimated 15-20 bad outcomes per month. That's the power of a well-designed boundary — it's simple to build and almost invisible when it's working.
Connecting This to the 90-Day Protocol
For the founders I coach, this work fits directly into the 90-day protocol I've been refining for the past three years. The structure hasn't changed — but the tools inside it have.
Phase 1 (Days 1-30): Map the decision architecture. This is Priya's whiteboard exercise. Every decision. Every week. Classified by complexity, stakes, and frequency. You can't automate what you haven't mapped. Most founders are stunned by what they find — not because the work is complicated, but because they've never looked at their company this way before. Decisions that felt essential turn out to be routine. Decisions they'd been ignoring turn out to be the ones that actually matter.
Phase 2 (Days 31-60): Install the architecture. This used to mean assigning decisions to team members and building accountability systems. Phase 3 (Days 61-90): Optimize. Watch the agents run. Track where they escalate unnecessarily — that tells you your boundaries are too tight. Track where they make bad calls — that tells you the boundaries are too loose. Adjust weekly. By day 90, the architecture should be running with minimal founder involvement on Tier 1 and 2 decisions, and the founder's calendar should be dominated by Tier 3 work: strategy, relationships, identity.
That's the goal. Not a founder who works less. A founder who works on the right things.
The 20% That's Yours
I want to end with something that gets lost in the AI conversation.
This isn't about replacing yourself. It's about finding yourself.
Every founder I've worked with who's built a real decision architecture — the kind that classifies, delegates, and now automates — reports the same thing. They don't feel like they're doing less. They feel like they're finally doing their work. The strategic thinking they started the company to do. The relationship-building that actually moves the needle. The creative problem-solving that no system can replicate.
